rotten wood in fore-cabin

The Plywood in front of the cabin has rotten (black). I guess, the water is entering from anchor locker. There, at the bottom, on each side is a tube laminated where the line for furling the headsail on one side and the headline for the genacker are lead through. Silly, this is the deepest point of anchor locker
Now I have 2 problems:
1) how to change the lines to prevent water entering by the tubes inside the cabin.
2) how to remove and replace the plywood plate in front of the cabin.

I solved the problem: I removed the rotten plywood and built a new bulkhead with hard foam. Then I laminated a new bulkhead. Then I insulated the whole new bulkhead. Looks nice and is better than before :)
